Holiday PPC When Inventory Is Tight: A 2021 Playbook

This holiday season, many brands are facing an unusual problem. Demand is strong, but inventory is tight. Shipping delays and FBA limits mean some products will not have the stock to meet demand. In that situation, the usual holiday PPC playbook of “spend more on peak days” can backfire.
Here is how to run your Amazon ads this Q4 when inventory is limited.
Start with days of cover
For each product, calculate how many days your current and incoming stock will last at expected holiday sales. Sort your products into three groups:
- Healthy stock: enough to cover the season with room to spare.
- Tight stock: enough if you manage sales carefully.
- Short stock: will run out before the season ends.
Your ad strategy should be different for each group.
Healthy stock: push
These products are your holiday winners. Use the normal playbook.
- Build awareness in early November with Sponsored Brands and video.
- Raise budgets and bids on proven keywords from Black Friday to Cyber Monday.
- Defend your brand terms and product pages.
- Move ad budget from short stock products to these.
Tight stock: pace
- Keep ads running, but focus on high converting exact match keywords only.
- Avoid broad and auto campaigns that bring in lower quality traffic.
- Do not stack deep discounts with heavy ad spend.
- Check stock every day and cut bids if you are selling faster than planned.
Short stock: protect
Running out of stock hurts more than the lost sales. It can cost you organic rank that takes weeks to win back.
- Lower bids sharply or pause most campaigns.
- Keep only branded campaigns running, so shoppers looking for you can still find you.
- Consider a small price increase to slow sales, if it fits your market.
- Skip deals and coupons on these products.
Use the gap to grow other products
If your hero product is short on stock, this can be a chance to introduce shoppers to your other products. Use Sponsored Brands to show a range, and Sponsored Display on your hero product page to promote alternatives in stock.
Watch profit, not just sales
Higher shipping costs this year mean thinner margins for many brands. Review your ACoS targets by product with updated costs. Our guide to ACoS targets by product shows how. Avoid buying sales on products that now barely break even.
Plan for restock
When new stock arrives, ramp ads back up gradually. A sudden spike can sell through the new stock too quickly. Keep an eye on delivery dates near Christmas. Products arriving late in December may be better saved for January.
The bottom line
With tight inventory, holiday PPC is about pacing, not just pushing. Push products with healthy stock, pace the tight ones and protect the short ones. If you want help managing ads and stock together this season, see our Amazon PPC management service or request a free audit.
FAQs
Should I stop ads when stock is low?
Lower bids sharply and keep only branded campaigns running. This slows sales so you do not stock out, while keeping you visible to shoppers searching for your brand.
Does running out of stock hurt Amazon rank?
Yes. Products that go out of stock usually lose organic rank, and it can take weeks to win it back.
What should I do with ad budget from low stock products?
Move it to products with healthy stock, especially ones that can benefit from holiday traffic.
