The Q4 Holiday Amazon PPC Playbook

Q4 is the busiest and most expensive time of year on Amazon. From Prime Big Deal Days in October to Black Friday, Cyber Monday and the last shipping days before the holidays, shoppers are ready to buy. Many brands make a third or more of their yearly sales in these few weeks.
Competition rises too. Cost per click climbs, storage fees go up and inventory deadlines get tighter. This playbook shows how to plan your Amazon ads for Q4 so you grow sales without burning your margin.
The Q4 calendar at a glance
- October: Prime Big Deal Days and the start of early holiday shopping.
- Early November: gift research and wish lists. Shoppers browse and compare.
- Black Friday to Cyber Monday: the peak. Highest traffic and conversion of the season.
- Early to mid December: last minute gift shopping, driven by delivery dates.
- Late December: gift card spending and returns. Often overlooked, and often cheaper to advertise.
Step 1. Inventory comes first
Every Q4 plan starts with stock. If you run out in mid November, the rest of your plan does not matter.
- Forecast using last year’s Q4 sales plus your growth this year.
- Check Amazon’s inbound deadlines for holiday stock and send early. Warehouses get crowded.
- Remember that storage fees are higher from October to December. Send enough for the season, but not so much that it sits into next year.
- Have a backup plan, such as a third-party warehouse or merchant fulfilled offer, for your top sellers.
Step 2. Prepare listings and deals
- Refresh images and copy with gift angles where they fit. “Great gift for coffee lovers” is a real search.
- Add gift related keywords to your backend search terms. See our guide on backend search terms.
- Plan deals and coupons early. Deal submission deadlines for Black Friday and Cyber Monday come weeks before the event.
- Update your Brand Store with a holiday gift page, grouped by price or recipient.
- Check reviews and ratings. A product under 4 stars will struggle, deal or no deal.
Step 3. Clean up before you scale
Before raising budgets, cut wasted spend. Every dollar you save on search terms that do not convert is a dollar you can put on your best keywords during peak days. Run your search term report through our free Ad Waste Finder and add negatives for the losers.
Also harvest winners. Move converting search terms from auto and broad campaigns into exact match, where you have tighter control over bids during busy days.
Step 4. Build awareness in October and early November
Shoppers research gifts early. Show up while they are building lists.
- Run Sponsored Brands video on broad gift and category keywords.
- Use Sponsored Display to reach shoppers interested in your category.
- Grow remarketing audiences you can target during the peak.
- Keep bids moderate here. Conversion is lower than at peak, so do not overpay.
Step 5. Go all in on peak days
From Black Friday to Cyber Monday, conversion rates are at their highest. This is where most of your Q4 budget should go.
- Raise daily budgets on top campaigns by two to three times or more, so they never run out.
- Bid up on proven exact match keywords and top of search placements.
- Use budget rules in the ads console to raise budgets automatically for the event dates.
- Protect your brand. Make sure branded campaigns and defensive Sponsored Display on your own pages are fully funded.
- Check spend several times a day. Top up campaigns that are close to their limit.
Step 6. Win the last minute shoppers
In December, delivery speed matters more than almost anything. Shoppers filter by “arrives before Christmas”.
- Keep budgets strong on products with Prime delivery.
- Lower spend on products with slow or uncertain delivery.
- Use gift focused copy and keywords, like “stocking stuffer” or “last minute gift”.
- Watch stock levels daily so you do not pay for clicks on products about to run out.
Step 7. Do not switch off after Christmas
The week after Christmas is often a hidden opportunity. Shoppers have gift cards to spend, many competitors have paused ads, and cost per click often drops. Keep your best campaigns running and retarget shoppers who browsed during the season.
In January, lower budgets gradually rather than all at once, so you hold the rank you built.
Metrics that matter in Q4
- Total sales and TACoS. ACoS often rises in Q4, but total sales and organic rank can more than make up for it. See our guide on ACoS vs TACoS.
- Profit after ads. Big sales with no profit is not a win. Our profit guide shows how to check.
- New-to-brand customers. Q4 is when many shoppers discover new brands. Those customers can buy again all next year.
- Days of inventory left. Check daily during peak.
Common Q4 mistakes
- Sending inventory too late and missing the peak.
- Raising budgets without cutting waste first.
- Running out of daily budget by noon on Black Friday.
- Ignoring brand defense while competitors target your product pages.
- Stopping ads on December 26.
The bottom line
Q4 rewards brands that plan early. Lock in inventory, prepare listings and deals, clean up campaigns, then spend hardest when conversion is highest. The same approach works for Prime Day, which we covered in our Prime Day ad strategy guide.

FAQs
When should I start Q4 advertising on Amazon?
Start planning inventory and deals in late summer. Begin building awareness with ads in October, and save most of your budget for the Black Friday to Cyber Monday period.
Why is Amazon advertising more expensive in Q4?
More brands advertise during the holidays, so competition for each click rises. Conversion rates also rise, so higher costs can still be profitable if you manage bids and waste carefully.
Should I advertise on Amazon after Christmas?
Yes. Many shoppers spend gift cards in late December, while some competitors pause ads. Cost per click often drops, which can make this a profitable window.
How much should I increase my Amazon ad budget for Black Friday?
Many brands raise daily budgets on their best campaigns by two to three times or more. The aim is to never run out of budget while conversion is at its peak.
