FBA vs Merchant Fulfilled: Why Every Seller Needs a Backup Plan

For years, many Amazon sellers put everything into FBA and never looked back. It was simple, fast and gave every product the Prime badge. Then this spring, when FBA paused inbound shipments for most products, a lot of sellers found out they had no plan B.
FBA is still a great choice for most products. But this year has shown why every seller needs a backup. Here is how FBA and merchant fulfillment compare, and how to set up a plan that keeps you selling.
FBA: the pros and cons
Pros:
- Prime badge and fast delivery, which lift conversion.
- Amazon handles picking, packing, shipping, returns and customer service.
- Easy to scale without your own warehouse or staff.
Cons:
- You depend on Amazon’s rules, fees and capacity.
- Storage limits and fees, especially in Q4.
- Less control when things go wrong, as we saw in March.
Merchant fulfilled (FBM): the pros and cons
Pros:
- Full control over stock and shipping.
- No FBA storage limits or long term storage fees.
- Works well for large, heavy or slow moving products.
Cons:
- Usually no Prime badge, unless you qualify for Seller Fulfilled Prime.
- You handle shipping, returns and customer questions.
- Delivery speed and metrics are your responsibility, and they affect account health.
Why a hybrid setup makes sense
You do not have to choose one. Many strong brands now run both on the same listing. FBA handles most orders. A merchant fulfilled offer sits in the background and takes over if FBA stock runs out or inbound gets delayed.
That way, a warehouse problem slows you down instead of stopping you.
How to set up your backup
- Keep some stock outside Amazon. Even two to four weeks of your best sellers can carry you through a disruption.
- Choose where it lives. Your own space, or a third-party logistics (3PL) partner that can ship orders quickly.
- Create a merchant fulfilled offer on each key listing, with a separate SKU. Set realistic handling times and shipping templates.
- Set the quantity to zero while FBA is in stock, if you do not want both offers live at once. Raise it when needed.
- Test it. Send a few orders through your backup to make sure it works before you need it.
Ads with two offers
Sponsored Products ads promote the listing, and Amazon shows the Buy Box winner. If your FBA offer runs out, the merchant fulfilled offer can win the Buy Box and the ad keeps running. Check your delivery times though. Slow delivery lowers conversion, so lower bids while you rely on FBM.
Other ways to spread risk
- Have more than one supplier for your best sellers, if you can.
- Keep a little more safety stock than you used to.
- Consider selling on more than one channel, such as your own website.
The bottom line
FBA is still the right choice for most Amazon products. But relying on it alone is a risk this year has made clear. A simple merchant fulfilled backup can keep you selling when things go wrong. If you want help setting it up, see our catalog and account operations service or request a free audit.
FAQs
Can I use FBA and FBM on the same listing?
Yes. Create a separate SKU for each fulfillment method on the same ASIN. Both offers can be active, and the best offer wins the Buy Box.
Is FBA or FBM more profitable?
It depends on the product. FBA often wins on small, fast moving items because of higher conversion. FBM can be better for large, heavy or slow moving products.
What is Seller Fulfilled Prime?
Seller Fulfilled Prime lets sellers who meet strict delivery standards show the Prime badge on orders they ship themselves.
